How do I get my first B2B customers without paid ads?
Ask somebody to pay before you build it, then write to people one by one, and only when something tells you they need it now. That's how Growth-X got started, I bootstrapped it with no outside funding to more than 500 clients like PayPal and Fiverr and sold it in June 2025, with almost no ad budget, we had Google Ads but on a small budget and on buying intent keywords only.
The first customer paid before I wrote code
When I started Growth-X I said I wouldn't write one line of code unless there was money in the bank, and a couple of weeks later I got a screenshot of the money in the bank and flew back to start coding. I'm technical and I like building, but I didn't want to spend months on something nobody paid for. We started as a guided service and not a tool, and charged about ten times what a LinkedIn tool costs today, because we had to teach clients how to use the channel. If I did it again I would start with self serve and sell the guided service as the upgrade. I tell the same to founders who ask me about accelerators, get the first customers with your own money and then decide if you want to raise.
Before that, Growth-X was one page of JavaScript I wrote to find users for my previous startup, we injected it in Chrome to reach people on LinkedIn and it brought thousands of sign-ups for free. When we started, LinkedIn outreach was so new that if you sent 100 invitations about 90 people accepted. It's not like that anymore, everyone has AI now and sends outreach at volume and the average message got worse.
When I started again from zero this year for my own practice, before building anything I wrote to 5 friends for referrals and I applied as guest to 5 podcasts on exited founders, each episode stays up with a link back to my site, plus 30 minutes of footage.
What we watched for at Growth-X
We watched for companies that had just raised a Series A, Crunchbase and similar sources told us when it happened, because a company that just raised is about to spend on growth, and a comment on one of our LinkedIn posts counted as a signal too and went in the same outbound queue.
One opener that got me a reply was a comment under a founder's post about having three products and looking for a GTM hire, I wrote that with three products and no clear signal from the market about which one people wanted I would pick one product first, before hiring anybody for GTM.
What I set up before any ads
I see founders pay for ads before they have any way to see who visits. So first put self-hosted analytics on every page, Umami is free, and a visitor identification script. I use RB2B, the free tier shows you the companies, roughly 150 a month in my case, and then you match those companies against the people you already wrote to and follow up with whoever's company came back to the site this week. When one customer would cover $79 a month you turn on the paid tier and get the names. Every video or guide you share goes on your own domain too, LinkedIn won't tell you who clicked a link you posted there.
It takes usually six or seven touches before somebody books a call, so every touch has to be recorded against the person, with points, first visit 1, second visit 3, pricing page 5, a return visit after a message 8, and at 10 a human steps in, otherwise you have two hundred names and no idea who to follow up first. When you do put money in ads, spend it on retargeting first, then the same person gets reached another six or seven times after the click. The whole order is in the GTM engine I built at Growth-X, and also write down the questions buyers ask you on calls and answer one a month on your own site.
This is most of what I work on with founders now, as a startup advisor in Miami. The weekly sessions are $995 a month with WhatsApp and email between calls, every other week is $545 and once a month is $295, no equity and you can cancel any month.
Questions founders ask
Do I need a finished product to get my first customer?
No. I didn't write the code for Growth-X until a customer had paid, we started selling it as a service.
Is cold email a good way to get the first B2B customers?
It's the channel I would use least. A cold email asking for a call gets ignored, and once your domain gets flagged nothing you send lands, so write only on a very strong signal or after five or six other touches.
How many touches before a lead books a call?
Usually six or seven, that's the number I worked with at Growth-X.
When should I start paying for ads?
After you can see who visits your site and you have somebody to retarget.
